What we are building

PrivateAI 1000 aims to build a practical cooperative AI platform using proven, production-ready technology. We are not claiming to train a frontier model from zero. The plan is grounded in what is achievable with a $200,000 cooperative fund.

  • Open-weight models (Llama, Mistral, Qwen, and similar)
  • Fine-tuning on domain-specific data where useful
  • RAG for documents and knowledge base retrieval
  • Tool use, agents, and multi-step workflows
  • API fallback to commercial providers when needed
  • Dedicated GPU infrastructure as the cooperative grows

Target infrastructure

4× H100 or better

The target is 4× H100 or better GPU infrastructure. If final funding, pricing, and availability allow, the cooperative may upgrade to H200-class hardware or expand capacity.

Important: Budget ranges are planning estimates, not final purchase commitments. The high-end estimates across all categories exceed $200,000 — they represent the worst-case scenario for each line item individually. The final hardware and operating plan will be published before accepting full founder payments. If prices exceed the target budget, the project will choose a phased or member-approved fallback plan.

All estimates are subject to final market pricing, availability, and cooperative decisions.

Contingency planning

What if $200,000 is not enough?

The cooperative will not blindly spend funds if final costs are higher than planned. If GPU prices, hosting costs, or legal fees exceed the $200,000 target, the cooperative may choose one or more fallback options:

Phased launch

Launch with API fallback first, purchase hardware when pricing allows.

Lease or rent GPUs first

Rent cloud GPU capacity temporarily while building toward owned hardware.

Buy fewer GPUs initially

Start with 2× H100 and expand capacity through a later vote.

Delay hardware purchase

Wait for better pricing rather than buying at peak cost.

Optional expansion funding

Open a voluntary second round with full member approval.

Member-approved fallback vote

No major change to the plan without publishing the updated budget and a member vote.

The project should not spend funds blindly without publishing the updated plan and getting community agreement first.

Fair use

Founder membership is not unlimited.

Fair-use limits protect the cooperative so one small group of heavy users cannot consume the entire shared infrastructure.

Monthly AI usage allowance

Each member receives a monthly token and request quota based on cooperative capacity.

Daily abuse protection

Daily rate limits prevent any single account from saturating the shared GPU pool.

File upload limits

Maximum file size and monthly upload quota for document analysis features.

Maximum context limits

Context window limits per session to ensure fair sharing of compute resources.

Queue protection for all members

Request queuing ensures every member gets responsive service, not just fast users.

Optional paid upgrades

Members who need higher limits may optionally purchase additional capacity at cost.
